Coordinate advisers. Prepare children for inheritance. Establish trusts. Document family governance and decide how capital should pass from one generation to another. Far fewer appear to have answered a simpler institutional question.

Who takes over the family office itself?

J.P. Morgan’s 2026 Global Family Office Report found that 86% of surveyed family offices lacked a clear succession plan for key decision-makers. The finding sits awkwardly beside the increasing professionalisation of the sector. Family offices now employ investment committees, external executives, specialists and increasingly sophisticated governance systems, yet the people responsible for operating those systems can still represent a major concentration of risk.

That creates a succession problem inside the institution responsible for managing succession.

The founder is often the hidden operating system

A mature family office can look highly institutional from the outside. It may employ a CIO, accountants, lawyers and investment professionals. It can have formal reporting systems, external managers and detailed investment policies. Yet critical knowledge often remains concentrated in one or two people. A founder understands the history behind particular investments. A long-serving family adviser knows which relationships require discretion. A CIO remembers why certain managers were selected. A family-office chief executive may understand informal arrangements that never made it into a governance manual.

The organisation functions because these people know how its pieces fit together. Removing one can expose how much of the institution was stored in human memory.

Investment succession can be as important as inheritance

Families usually think about succession through ownership.

Who receives the assets?

The operating question is different.

Who receives the authority to make decisions about them?

A portfolio containing liquid listed securities can change managers relatively easily. A family office with direct private-equity holdings, property, operating businesses, co-investments, private credit and bespoke structures creates a more difficult transition.

The successor does not simply inherit a collection of securities.

They inherit relationships, incomplete investment cycles, contractual obligations, board responsibilities and judgments made years earlier.

The UBS Global Family Office Report 2026 surveyed 307 family offices across more than 30 markets, with participating offices managing an average of approximately $1.3 billion. At that scale, leadership continuity is no longer an administrative issue. It belongs within risk management.

The next CIO may disagree with the portfolio

A well-designed succession plan should also assume that the successor will think differently.

Families sometimes prepare for succession by identifying the person most capable of continuing the existing strategy.

That can create the wrong objective.

A new investment leader may conclude that the family has too much private-market exposure. A next-generation family member may want greater liquidity. A successor trustee may interpret risk differently. New tax residence or family circumstances can change the usefulness of structures that previously made sense.

Continuity therefore cannot mean freezing the predecessor’s decisions.

A stronger framework separates enduring principles from decisions that should remain open to challenge.

The family might preserve its risk tolerance, liquidity requirements, governance process and long-term objectives while allowing future decision-makers to replace managers, alter allocations or simplify structures. The institution survives because its decision process continues, not because every old decision does.

Emergency succession deserves its own document

Planned retirement is the easiest version of succession. Family offices should also prepare for incapacity, illness, death or sudden departure.

Who can sign?

Who can instruct banks?

Who chairs the investment committee?

Which decisions can staff make without the principal?

Who communicates with trustees, directors and external managers?

Who receives access to essential records and digital systems?

These questions can appear mundane beside estate-planning strategy. During an emergency they become the strategy.

The strongest organisations therefore distinguish between long-term leadership succession and immediate continuity of authority.

One selects the next leader.

The other keeps the organisation functioning on Monday morning.

A succession plan should transfer context, not merely control

Documentation solves only part of the problem.

The next decision-maker needs to understand why the existing system looks the way it does.

Family offices can make that knowledge transferable by recording the rationale behind major investments, maintaining a structured register of external relationships, documenting governance exceptions and periodically reviewing where knowledge remains concentrated in particular individuals.

Junior family members and future leaders can also attend investment committees before they receive formal authority. That creates institutional memory gradually. The objective is not to turn a family office into a bureaucracy. Its flexibility is often one of its advantages. The objective is to prevent flexibility from depending completely on one person’s memory.

Wealth can survive its owner and still lose its organisation

Families have become increasingly sophisticated at making assets survive generations. Trusts can continue beyond individual lifetimes. Holding companies preserve ownership structures. Family constitutions establish principles. Investment portfolios can be managed indefinitely.

The organisation surrounding those assets requires the same attention. A family can execute an excellent estate plan and still create institutional disruption if the person coordinating the structure suddenly disappears.

Succession therefore has two levels.

The first determines who eventually owns or benefits from the wealth.

The second determines who knows what to do with it tomorrow morning.

Family offices that solve only the first have completed only half the job.

Family offices are grappling with succession planning challenges, affecting their long-term sustainability.
